Adaptive Alchemy is a product and technology strategy leadership firm. We work as fractional CPTOs: one leader who owns both product direction and engineering execution, rather than splitting those responsibilities and hoping they align. We also run technical due diligence and AI transformation engagements for growth-stage companies and their investors.

Why “Alchemy”?

Alchemy was about transformation, but only through deep understanding of the material. That is how we approach product and technology organizations. Before we change anything, we understand what is actually broken and why. The diagnosis is most of the work. The transformation follows from it.

The companies getting real value from AI are treating agents the way they treat engineers, with clear responsibilities, production standards, and accountability for outcomes. We help organizations build that way, because we operate that way ourselves.

The experience behind this work spans decades, across financial services, enterprise software, data infrastructure, and retail. It covers every stage from early startups through Fortune 50 enterprises, and it runs both sides of the hard problems: technical leadership and commercial transformation. Most of what actually blocks companies lives at the seam between those two.

What we believe

  • Velocity is a clarity problem. Slow teams are almost never lazy or under-resourced. They are unclear on what they are building and why. Fix the clarity, the velocity follows.
  • Structure beats talent. Talented engineers in the wrong system produce mediocre results. The same engineers with clear priorities, real autonomy, and no coordination waste can move remarkably fast.
  • Agent-first is an operating model, not a toolset. Adding AI tools to existing workflows captures a fraction of the value. Redesigning workflows around what agents can do reliably. That is where the compounding starts.
  • Please-to-thank-you time is the metric that matters. From stakeholder request to delivered business value. That number reflects everything: clarity, architecture, team structure, process waste. When it shrinks, the whole system is working better.
